A European luxury apparel brand entering the Canadian market appointed Sandha Woodworks as the millwork and fixture manufacturer for its initial nine-store rollout across five provinces. Store sizes ranged from 180 m² to 640 m². The brand's global fixture standard was documented as a European design intent package with metric details, European hardware references and material specifications largely unavailable in North America.

Objectives

Scope of Work
Seven fixture families were engineered: perimeter hanging systems, freestanding display tables, accessory and footwear towers, a fitting room suite with integrated seating and mirrors, the cash wrap, a feature display plinth system, and back-of-house stockroom shelving. Across nine stores the package totalled 486 units.

Engineering Challenges
The core challenge was reconciling a fixed brand standard with nine variable buildings. Ceiling heights across the sites ranged from 2,750 mm to 4,200 mm. The brand's perimeter system was drawn as a full-height element. Building it to nine different heights would have destroyed the economics of the program.
European hardware specifications presented a second challenge. Several referenced components were not distributed in Canada, and importing them would have introduced eight to ten weeks of lead time and unhedged currency exposure into a twelve-week program.
Third, four of the nine sites were in enclosed malls with restricted overnight delivery windows, freight elevator limits between 1,200 kg and 1,800 kg, and door clearances as narrow as 860 mm.
Manufacturing Strategy
The height problem was solved with a parametric module. The perimeter system was re-engineered as a fixed base cassette of 2,400 mm with a variable upper infill panel produced per site from the same profile, finish and detail. From the sales floor the system reads as continuous; in the plant, eight of the nine height variants required no change to the base cassette tooling.
Hardware was resolved through a formal substitution exercise conducted with the brand's design office during the standard-freeze period. Each European component was matched to a North American equivalent evaluated on load rating, cycle testing, finish match and overlay dimension, with physical samples reviewed and approved before the standard was frozen. Two components had no acceptable equivalent and were imported with a full program-quantity order placed in week one.
Transport and access constraints were engineered into the standard. Maximum single-piece weight was capped at 140 kg and maximum single dimension at 2,400 mm, which allowed every unit in the program to pass an 860 mm door and the most restrictive freight elevator. Every fixture was designed as a knock-down assembly with pre-installed connection hardware and a two-person installation method.
Nine buildings, one standard. The variability has to live in a single controlled parameter, not across the whole design.

Program Strategy and Prototype
A full engineering prototype of the flagship store's fixture set was built on the production line in week three and tested to the program's constraints: crated, transported, carried through a mock 860 mm opening, assembled by a two-person crew, load-tested at merchandising weights and cleaned with the brand's specified maintenance products. The prototype review produced 31 revisions. All were closed before the standard was frozen in week five.
Regional staging was established in Vaughan, Calgary and Vancouver. Production was released to staging rather than to site, which decoupled the manufacturing schedule from landlord possession dates — two of which slipped during the program without affecting the plant.
Installation Strategy
Installation followed a rolling crew model. A core four-person Sandha crew travelled the full program, supplemented at each site by local labour, which preserved institutional knowledge across the rollout while controlling travel cost. Store one took 11 installation days; store nine took 6.
A site-readiness certification was required before any delivery was released from regional staging: floors complete, walls painted, power terminated, HVAC operational and the space secured. Two sites failed their first certification. In both cases the shipment was held at staging at no cost to the program.

Lessons Learned
Freezing the standard at week five — after a genuine, tested prototype — was the decision that made the twelve-week program possible. Every week spent resolving the standard before release bought considerably more than a week of downstream schedule.
The parametric height module is a pattern worth generalizing. When a brand standard meets variable buildings, the objective is to isolate the variability into one controlled parameter rather than allowing it to spread through the design.
Finally, the site-readiness certification proved its value twice. Without it, two sets of finished fixtures would have arrived at unfinished stores, and the resulting storage, damage and remobilization costs would have consumed the program's margin improvement.
